Co-Manufacturing ROI Assumptions Guide
Use this guide to prepare the baseline, counterfactual, horizon, incremental-cost categories, potential benefit categories, uncertainties, and reviewers required before a separate co-manufacturing finance analysis.
Define the proposed change
Name the product, process, facility, relationship, volume context, proposed change, decision owner, and the question the analysis is intended to inform.

Document the observed baseline
Identify dated current-state records for cost, service, quality, production, capacity, timing, or other relevant facts. Keep missing observations visible.

Define the counterfactual
State what would happen without the proposed change and which assumptions distinguish the proposed state from the observed baseline. Keep all non-observed assumptions explicitly hypothetical.

Lock the horizon and timing
State the review period, implementation timing, ramp assumptions, recurring versus one-time effects, and any terminal or renewal boundary without computing present value.

Identify incremental cost categories
Review quoted fees, transition work, testing, qualification, tooling, inventory, freight, storage, systems, internal labor, working-capital, and other proposed costs without totaling them.

Identify potential benefit categories
List capacity, service, lead-time, waste, quality, risk, labor, or commercial hypotheses as categories to examine. Do not assume they occur or monetize them.

Record dependencies, uncertainty, and exclusions
Document volume, demand, timing, operational, contractual, quality, regulatory, data, attribution, and implementation uncertainties plus explicit exclusions.

Prepare the finance-review handoff
Name the finance and operating reviewers, evidence gaps, scenario questions, decision date, and separate model or approval process that will own any financial result.
