The Challenge of Inventory Forecasting in CPG

For scaling food and beverage brands, inventory forecasting is a delicate balancing act. Hold too much inventory, and you tie up critical working capital while risking product expiration and write-offs. Hold too little, and you risk stockouts, missed retail delivery windows, and severe On-Time In-Full (OTIF) chargebacks from major grocers.

Accounting for Lead Times

Effective forecasting requires precise lead time management. You must account for the time it takes to source raw materials (which can be months for imported organic ingredients), the scheduling lead time required by your co-packer, and the transit time to your 3PL. A miscalculation in any of these nodes will break your supply chain.

Seasonality and Promotional Lifts

Historical sales data is only the baseline. A robust forecast must layer in seasonality (e.g., the Q4 holiday surge for baking products) and planned promotional activities. If your sales team secures a massive end-cap promotion at Target, your forecast must immediately trigger the procurement of the necessary raw materials and packaging months in advance.

The Shift to MRP

Basic inventory tools tell you what you have in the warehouse today. Material Requirements Planning (MRP) tells you what you need to order tomorrow to meet next month's forecast. As your brand scales past $3M in revenue, transitioning from manual forecasting spreadsheets to an automated MRP system becomes critical to maintaining a healthy cash conversion cycle.
