How to Choose a 3PL for Your Food Brand: The Complete Evaluation Framework

Your 3PL is one of the most operationally critical partners your food brand will have. They handle your inventory, fulfill your orders, and are the last touch point before your product reaches the customer. A good 3PL is invisible. A bad one creates a constant stream of fulfillment errors, inventory discrepancies, and customer complaints that consume your time and damage your brand. Choosing the right 3PL requires a systematic evaluation process, not just a price comparison.

The Non-Negotiables for Food Brand 3PLs

Food Safety Certifications

Any 3PL handling food products should have at minimum a food-grade facility (meaning it meets FDA requirements for food storage) and ideally SQF (Safe Quality Food) or AIB certification. These certifications indicate that the facility has been audited by a third party for food safety practices. If you sell organic products, your 3PL may also need to be certified organic or have a certified organic handling operation. Verify these certifications before signing a contract, not after.

Lot Code and Expiration Date Tracking

Not all 3PLs track lot codes and expiration dates. Many general merchandise 3PLs track inventory at the SKU level only. For food brands, lot-level tracking is essential for FSMA 204 traceability compliance and for managing FEFO (first expired, first out) inventory rotation. Ask specifically whether the 3PL's warehouse management system tracks lot codes and expiration dates, and whether they can provide lot-level reporting on demand.

FEFO Inventory Rotation

FEFO (first expired, first out) is the inventory rotation method that ensures the oldest product (by expiration date) is shipped first. This is the correct method for food brands with shelf life constraints. FIFO (first in, first out) is a common default in warehouse management systems but is not the same as FEFO. Confirm that your 3PL uses FEFO rotation and that their WMS enforces it at the lot level, not just at the SKU level.

The Evaluation Framework

Technology and Integration

Your 3PL's warehouse management system needs to integrate with your order management system (Shopify, Amazon, etc.) and your operations platform. A 3PL that requires manual order entry or provides inventory data only via email is a significant operational liability. Ask for a demo of their WMS and specifically ask how inventory updates flow to your systems, how quickly order confirmations are sent, and how you access lot-level inventory reports.

Pricing Structure

3PL pricing is notoriously complex, with fees for receiving, storage, pick and pack, shipping, returns, and a variety of special handling charges. Get a complete rate card and model your total monthly cost based on your actual order volume, average order size, and inventory level. The lowest per-unit pick fee is not always the lowest total cost if storage fees or minimum charges are high.

References from Food Brand Clients

Ask for references from other food brands that are similar to yours in size and product type. A 3PL that excels at fulfilling large B2B orders for conventional grocery may not be the right fit for a DTC brand with high order volume and small order sizes. Speaking with current clients about their experience with order accuracy, inventory discrepancy rates, and customer service responsiveness is the most reliable way to evaluate a 3PL.

Red Flags to Watch For

There are several warning signs that a 3PL may not be the right fit for a food brand. Inability to provide lot-level inventory reports is a significant red flag. High minimum monthly fees that are not justified by your volume are a financial risk. Reluctance to provide references from current food brand clients is a concern. And any 3PL that cannot clearly explain their food safety certifications and procedures should be disqualified.

Switching 3PLs after you have built your operations around one is expensive and disruptive. Take the time to evaluate thoroughly before signing a contract.

Treat onboarding like a short project with milestones and acceptance criteria. Break it into 30/60/90 day phases. Example milestones: Day 0-30 - data handoff completed (SKU master, pack dimensions, shelf life, labeling), 1 physical site visit, and first inbound with 3 SKUs at 1 pallet each to validate receiving. Require the 60-day checkpoint to produce operational metrics for the test SKUs and a count discrepancy log with root causes. Demand a written corrective action plan for any metrics outside targets. Put a small financial holdback or performance bonus in the contract tied to completing onboarding milestones to align incentives.

SLA and KPI Definitions You Should Insist On

Define measurable SLAs with formulas and target thresholds. Core KPIs to include with formulas: Order Accuracy = (Correct units shipped / Total units shipped) * 100; Inventory Accuracy = (1 - |Book - Physical| / Book) * 100; OTIF = (Orders delivered on time and complete / Total orders) * 100. Set targets appropriate for a growing food brand: Order Accuracy >= 99.5%, Inventory Accuracy >= 99%, OTIF to retail >= 98%. Also track Dock-to-Stock Time (hours), Pick Rate (lines or cases per hour), and Cold-Chain Excursions (count per month).

Spell out measurement cadence and reporting format - daily for pick rates and dock-to-stock, weekly for inventory accuracy, monthly for OTIF and chargebacks. Define penalties or credits for SLA misses and a remediation timeline: first miss triggers root-cause report within 72 hours, two misses in 30 days triggers corrective action plan, three misses can trigger financial penalties. Require a shared dashboard access with raw data export capability so you can validate KPIs yourself and avoid surprises.

Returns, Chargebacks, and Disposition Workflows

Get a documented returns and chargeback workflow before you sign. Define categories and dispositions: restock to sellable inventory, return to supplier, quarantine for inspection, or dispose. For food products, require a disposition decision window - typically 48 to 72 hours from receipt of returned goods - and a sampling protocol (for example inspect 10% of returned cases, minimum 5 cases). Define crediting SLAs: credits issued within 15 calendar days of disposition report, and an itemized debit memo log supplied monthly.

Manage chargeback risk numerically. Track Average Monthly Chargeback = Sum(chargeback $) / months and set tolerance thresholds e.g. investigate if monthly chargebacks exceed 1% of gross revenue. Require the 3PL to provide root-cause analysis within 7 days for any chargeback over a preset dollar amount, say $500. Include responsibilities for return shipping costs and clear rules for who pays depending on fault. Finally, capture reclaim and disposal documentation and photos for your records to support retailer disputes and insurance claims.

Seasonal Capacity Planning and Temporary Scalability

Plan capacity with scenarios, not guesses. Calculate baseline daily throughput: Baseline = Annual cases shipped / 250 selling days. Model three scenarios: Base, Peak (+30%), and Extreme Peak (+100%) for promotions or retail programs. Required peak capacity = Peak daily throughput * (1 + buffer). Use a buffer of 20% for predictable seasonality and 40 to 50% if your product has short promotional windows or cold-chain constraints. Translate capacity needs into labor hours, pallet positions, and pick lines.

Negotiate flexibility into the contract: access to temporary labor pools, weekend receiving windows, overflow cold storage rates, and guaranteed lead times for extra pallet space (recommend 60 to 90 days notice minimally). Build escalation triggers - for example when forecasted weekly volume exceeds 80% of contracted capacity the 3PL must provide a staffing plan within 5 business days. Also agree on pre-priced surge blocks so you know the marginal cost of extra capacity ahead of time and can decide whether to fee-buy additional space or defer promotions.
