The Complexity Multiplier of SKU Proliferation

Launching your first three SKUs is relatively straightforward. You can track inventory on a whiteboard and calculate COGS on the back of a napkin. But as a food brand scales, adding new flavors, new sizes, and channel-specific packaging, the operational complexity does not scale linearly; it scales exponentially.

1. The Shared Ingredient Dilemma

When you have 30 SKUs, many of them share core ingredients. If you have 5,000 lbs of organic oats in the warehouse, how do you allocate them? Are they reserved for the high-margin DTC granola, or the high-volume wholesale oat milk?

In a spreadsheet, allocating shared ingredients across multiple forecasted production runs requires complex, fragile formulas. A single typo can lead to double-counting inventory, resulting in a stockout that halts production across three different product lines simultaneously.

The Solution: An inventory management system with robust Material Requirements Planning (MRP) automatically allocates shared ingredients based on prioritized production schedules, warning you exactly when you will run out.

2. The Nightmare of Version Control

A multi-SKU brand is constantly iterating. You might swap a supplier for your sea salt, change the dimension of your retail carton, or update the nutritional panel on your label. Every one of these changes creates a new version of your Bill of Materials (BOM).

If your BOMs live in Excel, version control becomes a nightmare. A co-packer might accidentally use Version 2 of a BOM instead of Version 3, resulting in thousands of units produced with the wrong allergen statement, a catastrophic recall risk.

3. Channel-Specific Packaging and Bundling

Multi-SKU brands rarely sell the exact same configuration across all channels. You might sell single units DTC, 6-packs on Amazon, and 12-pack display cases to grocery retail. Each of these configurations requires a different BOM and a different COGS calculation.

Tracking the "kitting" or "bundling" of these items is incredibly difficult without software. If you have 100 single units in stock, do you also have 100 units available for Amazon? No, you have 16 Amazon 6-packs. Your system must dynamically calculate available inventory across all configurations based on the underlying component stock.

Taming the Complexity

SKU proliferation is necessary for growth, but it will break a spreadsheet-based operation. To scale successfully, you must move from static tracking to dynamic, relational tracking. A purpose-built operations platform connects your sales forecasts directly to your BOMs, automatically calculating exact ingredient requirements across your entire portfolio.
